Define the clock

State the event that starts the timer, the timezone, business calendar, excluded periods, and events that stop or pause it. Creation time and assignment time are not interchangeable when enrichment or queues delay ownership.

Store the calculated due time so operators can inspect it, and recalculate only when a documented event requires it.

Distinguish activity from meaningful response

An automated email or status edit may satisfy a technical rule without serving the customer. Define what counts: a completed call attempt, a personalized reply, or a scheduled meeting may have different weights.

Avoid incentives that reward low-quality activity simply to stop the timer.

Escalate with context

Send a warning before breach to the current owner and a concise breach event to the responsible manager or queue. Include the record, due time, age, owner, and next action; repeated generic notifications become invisible.

Report target attainment by comparable cohort and include records still within the window.

Verification checkpoint

Create test records just before closing time, on a holiday, during an owner change, and with an automated activity; verify each due time and escalation.
